BtoB vs BtoC SEO in Japan: Two Different Playbooks

The gap between B2B and B2C search behaviour is wider in Japan than in most markets, and the playbooks barely overlap. Running one when you needed the other is a common and expensive mistake for companies entering Japan.

A note on vocabulary first: in Japan these are written BtoB and BtoC, not B2B and B2C. If you are researching in Japanese, searching the Japanese convention will find you a great deal more.

BtoB: you are writing for a document nobody shows you

The defining feature of Japanese B2B buying is that the decision is written down before you are contacted.

A staff member compares options, assembles an internal proposal, and circulates it for approval. By the time an enquiry reaches you, your product has already been described to a committee — in Japanese, by someone who is not you, using whatever material they could find. Your content is the raw material for that document, or it is absent from it.

That has direct consequences for what you publish.

  • Make your material quotable and copyable. Specifications in tables, pricing logic stated plainly, comparison points you are comfortable being repeated. If a reader has to paraphrase you, they will paraphrase you wrong.
  • Downloadable documents earn their keep here. The 資料ダウンロード convention is standard in Japanese B2B, and a PDF that can be attached to an internal proposal does work no web page can.
  • Your company profile page is a sales asset. Registered name, address, representative, founding year, capital. A thin company page in Japanese B2B reads as risk, and risk is what the internal reviewer is looking for.
  • Expect vendor comparison media in your results. Japanese B2B categories are heavily served by third-party comparison portals. You will often rank alongside a page that ranks you. Knowing what those pages say about you is part of the work.

The query shape is different

Japanese B2B queries run long and formal. Someone researching for an internal proposal writes closer to how they will write the proposal — full compound nouns, kanji-heavy, often including the problem rather than the product category. Short head terms get less of the valuable traffic than you would expect from volume data alone.

One B2B engagement of ours is a fair illustration of what a normal good outcome looks like: monthly Google clicks grew from 56 to 751 over six months, in a competitive category, on a site that already existed. That came from covering the long problem-shaped queries, not from winning the head term.

Bing actually matters here

Bing’s measured share in Japan rose from under 8% in early 2025 to roughly a third by mid-2026, concentrated on desktop — which in Japan means office machines. That is exactly your B2B audience. It is the one context where checking your Bing numbers is not a distraction. Detail in search engines in Japan.

BtoC: you are competing with sites built to be compared

Japanese consumer search is mobile, fast, and mediated by an unusually strong layer of comparison and ranking media. For a large number of consumer categories, the top of the Japanese results page is not brands — it is ranking articles, review aggregators and price comparison.

Foreign brands often plan to outrank these. Usually you cannot, and often you should not try.

  • Win the queries where you are the answer, not the queries where a list is the answer. Brand, model, use-case and problem queries are yours. “Best X ranking” usually is not.
  • Be accurately described on the pages that do rank. Being third in a comparison article that reaches your buyer beats being first on a page nobody reads.
  • Reviews carry weight disproportionately. 口コミ is not a nice-to-have in Japanese consumer decisions; for many categories it is the decision.
  • Script choice bites hardest here. Consumer terms are frequently written in katakana, and the katakana form may carry different volume and different intent from the kanji form. Getting this wrong means targeting a term your buyers do not type.

What AI answers change, differently for each

AI Overviews have been live in Japanese since August 2024 and AI Mode since September 2025, and the effect is not symmetrical.

  • B2C loses more traffic to the answer. Short informational consumer queries are exactly what generated answers absorb.
  • B2B gains a new surface. Long, specific, comparative questions are increasingly asked of AI assistants directly — and the assistant cites sources. Our own Search Console data for this site shows people arriving on queries phrased as whole sentences, which is the visible trace of that behaviour.
  • Being citable is the shared answer. Specific claims, dates, sources, one topic per page. We track this weekly on our own Japanese media property, which is currently cited around 14,000 times a month in AI answers, with AI-referred traffic up roughly 5.8x over six months.

If you are both

Plenty of companies sell to businesses and consumers in Japan. Keep the two content sets structurally separate — different sections, different templates, different internal linking. Japanese readers judge fit quickly, and a page that reads as consumer marketing will lose a B2B reader in the first screen.

Common questions

Is Japanese B2B SEO slower than B2C?

Usually the traffic is smaller and slower, and the value per visit is far higher. Judge B2B on qualified enquiries, not sessions.

Do we need a Japanese entity to sell B2B in Japan?

Not to rank. It matters to buyers, though — a registered Japanese entity, a Japanese address and a Japanese-speaking contact remove friction that no amount of content can.

Should we pay to be listed on Japanese comparison media?

Often worth testing in B2B, where those portals hold the category queries. Evaluate it as a media buy with its own measurement, not as SEO.
